1994 Ford Ranger (4 x 4) trying to change from auto hubs to manual : ((

Hey folks......I am having quite the time trying to switch over to the manual hubs. I have watched numerous videos about how this switch over is SUPPOSED to work.......and as unbelievable as it sounds..........I follow them...........(and the instructions that came with my kit......which are identical to the videos)..........but do not get the same results. I've actually ran across fellows on forums having the exact same problem as me............but I have never found a solution to this problem posted anywhere. Anyway............here's how my experience has went so far. I installed the Inner Adjustment Nut that has the "pin" on it.......and adjusted my hub with it per directions.......after which my hub spun freely. I then installed the lock washer that has all of the holes in it.......making sure the pin is lined up with a hole. (And as I'm sure you know............this locking washer has a tab on it that fits in a part of the spindle...........so that it cannot turn). I then installed the Outer Locknut and torqued it to the specs on my instruction sheet. After putting my torque wrench away........I came back to start finishing up the rest of the job ...........and just by habit I TRIED to spin the hub..........but it was locked tight............and would barely move. Upon taking everything back apart.........here's what I found. The lock washer had indeed moved. The tab in the lock washer that lines up with the part of the spindle that is designed to hold it in place...........had actually deformed to a degree......letting the washer move. As the washer moved......it tightened up the Adjustment Nut to the point of it not being able to tighten up anymore..........at which point the lock washer sheared the "pin" off of the Adjustment Nut. Can anyone tell me how to install these components without having the exact same results as I've already had ?
